Challenge
The Product Information Operations (PIO) department is responsible for creating product information for the “Reagents” and “Analyzers” product lines and plays a central role in the value chain for the market launch of new products. Due to various restructuring measures, the responsibilities and accountabilities within PIO were unclear, which led to delays in the market launch of new products. Alinea was commissioned to optimize internal PIO processes in order to address these challenges.
Solution
Together with a team of 20 subject matter experts, co-creation workshops were held over a period of six months to establish a new coordinating role. During the workshops, four core processes were identified, described in detail, and clear responsibilities were defined. Sub-teams took on the task of developing the specific requirements for each role involved. The final result was summarized in a comprehensive Organizational Design Playbook (ODP).
Impact
Cooperation across the four core processes within PIO became much clearer, resulting in better coordination among those involved. Bottom-up participation by those affected ensured a high level of acceptance for the processes. A new role as strategic coordinator was successfully established to manage the processes efficiently. An agile way of working was introduced, enabling continuous adaptation of the processes via the playbook (design, test, adapt). This prevented delays in the market launch of new products in the “Reagents” and “Analyzers” lines.
